Support with Job Classification and Job Evaluation Method

The Congolese company SCLOG (Société Commune de Logistique) entrusted Forhom by Egis with a 12-day technical assistance assignment to perform a job evaluation with a view to producing a new job classification system.

This support was based on three phases as follows.

Inception phase (five days)

  • A flash diagnosis (one day) was carried out, which made it possible to analyse all available elements (job mapping, job descriptions, evaluation system, functional organisation chart, job distribution at each site, existing salary grid, etc.).
  • A training-action session (two days) was organised for SCLOG’s staff members. In view of the initial situation and of the objectives to be reached, the expert presented the Hay job evaluation method. A partial evaluation (pre-test) of a sample of positions was carried out during this session.
  • A scoring session (one day) was organised, applied to two or three jobs and about ten positions. The expert headed a college of experts composed of HRD’s members, managers representing the various departments, and union representatives.
  • A summary document was produced, in which the expert recorded the main findings of the flash diagnosis, the criteria chosen to set up the new classification system and the results obtained with the first sample of positions. An action plan was also developed for inter-session work, following the expert’s departure.

Intersessional work - 2 days

  • The action plan prescribed by the expert was applied by the people involved in the project. It involved continuing the rating work on half of the company's workstations, using the methodology defined in phase 1. The expert provided 2 days of remote assistance, enabling the work carried out on site to be amended and enriched.
  • This work was divided into 4 meetings, in conference call mode, over a period of around 2 months.

Finalising the job evaluation - Drawing up the classification - 5 days

  • This phase involved a 5-day on-site mission by the expert. It was devoted to finalising the weighing of all jobs (all jobs not yet weighed, validation measures and additional corrective measures). The new classification system was validated, with details of how it will be maintained and updated.
  • Time was devoted to communicating about the new classification system (internal/external communication).

Forhom by Egis provided a high-level expert consultant specialising in job classification and job evaluation. His services were as follows:

  • facilitation of the two on-site missions (five days each);
  • remote monitoring of the implementation of the classification construction stages;
  • assistance with conceptualisation and operationalisation;
  • skill transfer to the members of the working group.
