Support for GPEEC implementation

ADC SA (Aéroports du Cameroun) has entrusted Forhom by Egis with a support and technical assistance mission to set up and implement a strategic workforce planning approach.

This support was divided into 3 phases:

A 5-day start-up mission on site

  • Setting up the project team: the project team was made up of the Egis expert and the people identified by ADC SA to carry out the support project in question. A "GPEC" project manager was appointed, with ADC's Human Resources Director as project leader.
  • Present the planned intervention strategy and the method used.
  • Present the main lines of the detailed action plan and the work to be carried out by the project team.
  • Carry out an operational audit of the existing system: analysis of the context, the issues at stake, the classification grid already in place, by means of interviews to be scheduled and the analysis of any documents supplied by ADC SA, in particular the list of Benchmark Jobs already in existence.

A 5-day training session for ADC project stakeholders in Yaoundé.

  • During this 4-day training-action, the consultant carried out a training session to familiarize them with the approach. During this training, an initial update of the CDR was carried out on a sample of workstations.

This training-action included 4 themes:

  • GPEC as a tool for change management
  • GPEC at ADC SA
  • Methodology for drawing up job-skills reference frameworks
  • Team coordination for the drafting of job-skills repositories

A 26-day deployment phase, interspersed with several remote support sessions

The roll-out took place in 2 main phases:

Updating and finalizing the CDR

  • Revise the existing tool - ADC SA's jobs and skills nomenclature.
  • Update the main professions and validate the skills associated with these professions, classifying and prioritizing them.
  • Prepare the layout of the CDR
  • Finalize the CDR
  • Present the CDR
  • Launch communication/distribution process

Implementation of the strategic workforce planning approach

  • Define ADC SA's general Human Resources policy as part of the implementation of the GPEC.
  • Launch the adaptation of all HR procedures and tools in all areas: recruitment, training, assessment, mobility, compensation.

This mission was carried out through various types of action:

  • Interviews with the main executives in charge of HR policy.
  • Working with the project team to design the procedures to be adapted and created for the effective deployment of GPEC.
  • Support the project team in designing and formatting the HR tools to be adapted.
  • Definition of the timetable for the effective deployment of procedures and tools, and definition of the responsibilities of project team members for these activities.

Remote support was provided mainly via conference calls conducted by the expert consultant:

  • Reviewing and amending the work carried out by the ADC SA project team.
  • Framing and recommendations on the methodology applied.

Forhom by Egis provided a high-level expert consultant in the field of forward-looking management of jobs and skills.

He was responsible for :

  • coordinating on-site missions
  • remote monitoring of the implementation of the various stages of the **strategic workforce planning **process;
  • assistance with conceptualization and operationalization;
  • transferring skills to project team members.
